AllSaints reduce 75% of operating costs after migrating to Google Cloud
AllSaints, renowned fashion retailer, faced a common eCommerce challenge—maintaining high performance and availability while managing unnecessarily high infrastructure costs. Its hybrid cloud environment required over 60 physical and virtual servers, many of which sat idle outside of peak shopping periods, creating a significant drain on resources.
To boost responsiveness, flexibility, and cost-effectiveness, AllSaints made the decision to migrate their entire operations to Google Cloud. This complex project required Pythian's Google Cloud consultants' assistance to refactor 100 services into a new microservices architecture. This strategic modernization led to immediate and measurable results, including a 75% reduction in platform operating costs and significant improvements in customer experience.
Faster page load speed
Page load speed improved significantly, increasing by 35 percent.

The challenge
Complex hybrid-cloud environment undermined cost-effectiveness
As every eCommerce brand knows, online customers do not tolerate the frustration of slow page loads or difficult checkouts. Success depends on a smooth and consistent user experience, even during peak periods. For years, AllSaints met that expectation by running more than 60 servers. Outside of major shopping periods, though, nearly half those servers sat idle, adding unnecessary costs in an industry where margins are already razor thin.
AllSaints' primary challenge was the cost and inefficiency of its existing infrastructure. The business was operating on a hybrid cloud environment that necessitated running more than 60 servers to guarantee availability during peak times. The financial impact was significant: outside of major shopping periods, nearly half those servers sat idle, incurring unnecessary operational costs and squeezing margins in the competitive retail industry. To improve its responsiveness, flexibility, and financial efficiency, AllSaints made the critical decision to consolidate entirely onto Google Cloud. This was not a simple lift-and-shift, but a complex project requiring the refactoring of 100 individual services to a new microservices architecture. The core issue was executing this fundamental change with a zero-tolerance policy for downtime or performance degradation across every global time zone.
To improve its responsiveness, flexibility, and cost-effectiveness, AllSaints made the decision to migrate its operations from a hybrid cloud environment to Google Cloud alone. The move required the refactoring of 100 individual services to a new microservices cloud environment, and with no room for downtime or degradation of performance; the platform had to launch flawlessly, with high availability in every time zone and region around the globe.
Recognizing the sheer scale of the project, AllSaints sought external assistance, and Google recommended Pythian for the task. With two years of reliable support already under their belt, Pythian was a natural choice for the expanded partnership.
High operational costs
Over 60 servers were maintained to handle peak demand, with nearly half sitting idle outside of sales periods, leading to excessive operational expenditure.
Complex service refactoring
The migration required converting 100 individual services to a modern, scalable microservices cloud environment.
Zero-downtime
The platform had to launch flawlessly across all global regions and time zones without any disruption or degradation to customer experience.
Google Cloud migration expertise
Recognizing the sheer scale and complexity, AllSaints needed external assistance from a trusted partner already familiar with their operations.
The solution
Pythian helps AllSaints migrate to Google Cloud
Pythian was the natural choice to execute this ambitious migration, building on a two-year foundation of reliable support. The joint Pythian and AllSaints team engineered the new infrastructure around Google Compute Engine (GCE) and Google Kubernetes Engine (GKE). This architecture provided the essential capability to autoscale resources only when demand increased during peak shopping periods, replacing the need for constantly running, idle servers. The GKE environment, combined with Google Stackdriver monitoring, provided crucial self-healing and performance oversight.
Furthermore, the migration allowed AllSaints' developers to build a modern, robust CI/CD pipeline using Jenkins and HashiCorp Terraform, cutting deployment times from over 20 minutes to less than five. To ensure operational excellence post-migration, Pythian implemented Percona Monitoring and Management (PMM), which provides deep insight into app and database performance and delivers simultaneous, critical alerts to both the Pythian and AllSaints teams.
Scalable GCP infrastructure
Implemented GCE and GKE to enable true autoscaling, guaranteeing performance during peak load while optimizing costs during quiet periods.
Accelerated development
Facilitated the creation of a new CI/CD pipeline (Jenkins/Terraform) that drastically cut service deployment times from over 20 minutes to under 5 minutes.
Enhanced monitoring and insight
Implemented Percona Monitoring and Management (PMM) to provide deep, shared insight into application and database performance, ensuring continuous optimization.
Seamless, flawless transition
Provided the expert guidance and support to execute the largest infrastructure change in company history without customers noticing the transition.
